Unified grocery and food service checkout to drive more transactions and more revenue through Vori's POS

As grocery margins tightened, independent grocers increasingly relied on prepared foods to grow revenue (the "grocerant" model). But most grocery POS systems weren't built for made-to-order items, forcing stores to juggle separate restaurant systems, registers, and reporting. Vori couldn't support these workflows either, causing some customers to leave in search of an all-in-one solution. Our opportunity was to unify grocery and food service into a single checkout experience that fit naturally into how stores already operated.

As the lead product designer, I partnered with Product and Engineering to define the Quick Food Service experience across POS and back office. I led product strategy, interaction design, and workflow design, balancing the flexibility of restaurant ordering with the speed and simplicity expected in grocery checkout.

Within 30 days of launch, food service represented 20% of total store transactions, bringing those payments into Vori instead of third-party systems. The new capability helped win back customers waiting for an all-in-one grocery and food service solution while opening opportunities with larger, higher-profile grocery retailers.

Extend the grocery POS instead of adding another system

Independent grocers wanted to grow prepared food sales, not operate another POS. We integrated made-to-order items directly into Vori's existing checkout so grocery items, customized food orders, payment, and reporting all happened within one connected workflow.

Keep customization fast at checkout

Prepared food requires modifiers, special requests, and kitchen instructions. These interactions traditionally slowdown checkout. Rather than exposing restaurant-level ordering complexity, we optimized for structured ordering flows that made customization quick, accurate, and easy to learn.

Support the way each store operates

Some grocers served prepared food from a dedicated deli or café, while others rang orders at traditional checkout lanes. We designed flexible workflows that supported both models without requiring stores to change how they operated.
